5 Ways to Shorten Your Sermon

When you’re preaching, the clock is ticking. In one setting, you may have 20 minutes; in another, you may have 45. The reality is, though, that messages expand to fill the time available fairly easily. So it is important to think carefully about what to include. Perhaps more importantly, what to exclude. Where can time be trimmed?

Introduction 

Sometimes, a message needs a longer introduction than hard and fast rules allow. The problem doesn’t come from a long introduction, though, but from an introduction that feels long. If you need to go long, give a sense of relevance and a hint of Bible so that the fussy won’t get worked up. (Sometimes, just reading the first verse of a passage switches off the introduction monitors in the congregation!) However, often the introduction can be trimmed to avoid making the message play catch up.

Illustration 

The problem with good illustrations is that you know them well, and listeners will resonate. When they do, you sense it, and before you know it, the illustration has grown. Beware of expanding illustrations.

Historical and Literary Context 

Some preachers never include either, and their preaching suffers significantly. However, choose to include what is pertinent and helpful. Don’t give an extended background to the entire Roman occupation when you need to press on with the message. Enough to make sense of the passage is usually enough.

Conclusion 

The end of a message can often be far punchier if it is tightened up. See if time can be saved by nailing a specific conclusion, rather than waffling to halt.

Post Sermon

It is easy to add five minutes to the end of a meeting by having a full song and a longer prayer than necessary. Why not let the sermon soak and leave people pensive rather than switching off with a closing volley of church ammo?
If you rein in the message at every place possible, you’ll probably finish on time. If, by some miracle, you finish five minutes early, absolutely nobody will mind at all! All of this, of course, has to be balanced with achieving your aims. The goal of preaching is not the early finish; it's the transformed life.

Energizing Your Sermons with Multisensory Preaching

Just like you, I love to teach God’s Word. In addition, I love to communicate it in a form that is engaging, crystal clear, and unforgettable. But the pressure to deliver messages that are compelling is stressful, and after a while this stress can zap the joy out of our calling. We can act outwardly like we are exempt from that pressure, but the reality is that the human casualties of ministry highlight the pressures.

Multisensory preaching can breathe new life into your calling. It can bring a sense of thrill and expectation to your teaching. Stated another way: Multisensory communication can help make your teaching fascinating for your audience and fun for you.

By way of explanation, multisensory teaching interfaces with multiple senses. Unlike conventional preaching, which stimulates only the sense of hearing, multisensory communication stimulates multiple senses—that is, the senses of hearing, sight, touch, and sometimes even smell and taste. In short, it brings more of the whole person into the learning process and results in greater audience focus, longer attention, greater message clarity, long-term retention, and an increase in the likelihood of application. It also makes the teaching process more fun for you!

Relax: This is Not Going to be Complicated

My goal is to make you a better communicator without making your life more cluttered and complicated. The last thing you need is something that demands more work and more of your time. For that reason, you should know that becoming a multisensory teacher will not complicate your life. Multisensory communication is uncomplicated or I would not be able to execute it, either. I preach once on Saturday evening, three times on Sunday, and then again on Sunday afternoon at another Christ Fellowship campus just south of Miami. That load will increase to two additional campuses by next year. If multisensory teaching were complicated, I’d have to abandon it. It is not.

Get Pumped: This is Going to be Fun

Let me give you an image of what we are doing at Christ Fellowship this weekend. We are teaching through the gospel of Matthew in our weekend services, and tonight we launch a new series called: “WAR: Defeating Temptation.” The series will be a four-part exposition of Matthew 4:1-11, which chronicles the temptations of Christ by Satan and Satan’s goal to drag us down into sin, destroy our lives, and destroy our testimony.
Our single-minded goal throughout this series is to get people to realize they are at war. To etch that reality into their minds, the church campus has been transformed into a war zone. Christ Fellowship has the appearance of a theater of military operations.

Tonight, greeters and ushers will be dressed in military fatigues. Peppered throughout the campus are objects and images of warfare. The stage has been transformed to resemble a war zone. There are military tents and military weapons, and even a military MASH unit has been set up on the stage. The MASH unit will be used later to talk about restoring our wounded brothers and sisters who fall into sin. To further drive home the truth, Eric Geiger and I will be teaching in military garb. The effect will be instant. People will be drawn into the sermon as soon as they walk onto the campus. The whole campus screams WAR!

Picture it: Tonight, I am excited, our multisensory team is pumped, and our people have a sense of expectation when they see such explicit communication. Simply put, I am having the time of my life! So can you.

Preparing for Sense-Sational Change

The key to preparing yourself to produce multisensory sermons is to transition at a pace that suits you. Don’t attempt to make radical changes without giving yourself some time to learn the ropes. Here are some simple guidelines to help you successfully navigate the transition.

1. Start simple.
This is a major rule for beginning a new style of teaching. Don’t start with complicated multisensory elements. Begin your transition with a few object lessons as well as some simple interactive tools. Doing it this way can pay huge dividends in terms of gaining attention, establishing clarity, and creating long-term memory.

I began the move to multisensory communication by introducing my messages with simple teaching aids in my hand. For example, I would walk to the platform with props such as:
  • A child by the hand
  • An “FBI agent” escort
  • A tire iron
  • A golf club
  • A laptop
  • Boxing gloves
  • A bobsled
  • A fire hose
  • Bottled water
  • A pumpkin
  • A shovel
  • A basketball
  • A fishing rod
  • A bicycle
  • Salt
  • A magnet
  • A trumpet
  • My daughter
These were simple beginnings for me, but they allowed me to get used to the new method.

2. Keep it manageable.
One of the keys of multisensory teaching is smooth management of the props and interactive tools you are using. Trying out a new teaching method can make you feel self-conscious. Just keeping up with your emotions at such a time is enough, much less trying to manage something complicated. If you are struggling to manage multisensory teaching tools, it will be distracting to you and distracting to your audience.

Shortly after I started using simple multisensory aids, I attempted some fairly complicated stuff, and I was not ready. As a result, the teaching was difficult to manage. It seemed clumsy, awkward, and unnatural. No one said anything to me, but I knew it was awkward. My congregation is forgiving, and I think they knew I was trying hard.

You should start simply and keep it manageable. Increase the complexity as you adjust, as your congregation adjusts, and as your human resources (your team) grow.

3. Embrace your multisensory strengths.
Just as you have verbal communication strengths, you will also have multisensory strengths. My personal strength is the use of props and interactive tools. When I have props in my hand and tools that engage the participation of the audience, I feel as if I have an assistant teacher with me. Sometimes, I almost feel as if I am cheating, because it makes the teaching so easy to execute. Props and interactive tools help me grab attention, create intellectual clarity, and instill long-term memory. I feel comfortable with them.

I struggle, however, with the use of drama. I have been able to implement visual art with great success, but I have struggled to use dramatic arts. I recognize that drama is one of the most powerful forms of communicating a point. If you have never watched Andy Stanley use drama in his sermons, you have missed a treat. He is a master. Drama can grab your attention, impact your emotions, and make a theological point like few other forms of communication can.

Having said that, I personally struggle to make it work. For one thing, you have to have great actors, and Stanley does. Our culture is used to watching A-rated actors on television. If we use B-rated actors ill-equipped for such a presentation, it can come across as cheesy. I have not given up on drama, but I realize my limitations. Don’t force it if you don’t feel ready for it.

4. Keep learning and developing.
One factor I love about teaching the Bible is that it is a lifetime learning experience. To keep our communication style fresh and captivating, we must have two non-negotiable traits:
  • A teachable spirit
  • A willingness to learn from others who are different from us
Many pastors and teachers develop one style of communication at the outset of their ministry and then never tweak it. As a result, they become predictable to their audience, and after a while they tend to sound like a broken record. Be honest: How predictable do you think your teaching is? Is it fresh each week, or can the audience put their mind on autopilot?

Prepare Your Church Audience

Who can forget the Challenger spacecraft disaster? The catastrophic explosion and subsequent loss of life and vehicle was the result of two basic mistakes:
  • A rush to launch
  • A failure to recognize climate conditions
How many pastors create church disasters simply because they rush to make changes without considering the climate of the church? Again, if you are in a new church start, you will not have to deal with the issue of transitioning your church to a new style of Bible teaching. If, however, you are in an established church, read the following two thoughts carefully. They can help you successfully navigate the change.

1. Transition, transition, transition.
The culture of your church should determine how you proceed with multisensory teaching. Most of us have plenty enough to deal with without starting a conflict over our preaching and teaching style. To make these style changes without starting a war, begin with simple multisensory components, not overpowering ones.

Begin your transition with simple object lessons. It will give you time to learn the ropes, and it will give your congregation time to adjust to the change.

2. Determine to keep it Biblical.
By keeping your sermon laced with Biblical authority, you will keep your sheep at ease. Spiritual sheep seem willing to adjust to methodological change as long as the message hasn’t changed.

Our teaching needs to be captivating and relevant, but when it lacks solid Biblical content, it weakens the flock and can make them restless. Furthermore, from time to time I suggest that you reference God’s multisensory teaching methods as well as those of Jesus and the prophets (ex: Hosea, Jeremiah, the setup of the tabernacle, the situational teachings of Jesus, the practice of baptism, and the Lord’s Supper observance). This will lend Biblical authority to the change.

Consider Forming Teams

Sermon content must always flow from the heart of the ones God has called to teach. Nevertheless, a “teaching team” can serve as a great advantage for the pastors and teachers who teach week after week. Instead of one brain attempting to come up with all the ideas, you now have multiple brains.

At Christ Fellowship, our teaching team gathers once a month for a time of brainstorming about upcoming series and sermons. Our team is made up of four gifted men called to be pastors and teachers. The combining of our creative minds generates remarkable ideas.

As teachers, it is our calling to generate sermon content; transforming the sermon into a multisensory teaching experience can require other talents. A “design team” can help take your content and transform it, particularly when your church has members with skills like graphic design, carpentry, art, sculpture, and other craftsmanship gifts. In fact, there are probably people in your church who are just waiting to use the creative, artistic, and constructive talents God has given to them. In some churches, such talents go untapped and even unwanted. What a shame! Put out the word that you want to assemble such a team: “Calling all artists, builders, graphic designers, fabric designers, interior designers, sculptors, and other dreamers!” Meet with those who respond and tell them your vision to create sermons that are Biblical, captivating, clear, and unforgettable. When you turn them loose, you’ll be amazed at their creative ability.

Conclusion

The truth is simple: I have a great passion to teach God’s Word in the most compelling, most understandable, and most unforgettable way. To do so, I must be willing to learn from a variety of teaching styles. Unfortunately, we all tend to be closed-minded to anything that doesn’t fit the camp we hang out with. Last week, I met with a group of contemporary pastors who gathered to discuss teaching techniques. During the course of the conversation, they were condemning of in-depth teaching that emphasizes the text and theology. They mocked such teaching as being stuck in the past. But they were shocked when I suggested that they may be the ones stuck in the past. I warned them that the church growth landscape that characterized the past decade may be changing and changing quickly. Content and intellect now matter!
To sum up, I have enjoyed learning from both sides. I may read from one person who can make me a better Bible teacher, and I may learn from another who may make me a better communicator. Just don’t let people force you into one dimension.

7 Ways to Preach a Lousy Sermon

Here are a few tips for making your sermons truly lousy, eminently forgettable, and completely ineffective.

1. Quote too many scriptures or scholars

Everyone already knows that you are an expert; that’s why they are listening attentively. There is no need for you to prove yourself. A whirlwind tour through scriptures and scholars, quoting them seemingly at random and for diverse or trivial purposes is necessarily superficial, since time prevents you from examining them properly. Scriptural gymnastics confuse younger Christians since they are not equipped to follow, and it feeds the pride of older Christians, which causes them to sin. The purpose of the sermon is to edify the congregation in their faith, not to convince them that you swallowed a chain reference Bible or a seminary rolodex.

Scriptures and scholars are different. If you quote a lot of scriptures that are thematically related and you use them to corroborate your argumentation, you can use as many as you like. In fact, it is a big plus. If you quote too many scholars, however, it will backfire on you, no matter how adroitly you use them. People will think you don’t have any personal convictions or that you are insecure, because they instinctively know that whoever invokes authority generally has none of their own.

This mistake is most often made by new ministers who are fresh from the seminary. It takes them a while to adjust to the fact that they are preaching to a congregation, not to a professor. You are preaching to edify the congregation’s faith, not to enhance your reputation.

2. Use illustrations that only part of your congregation can understand

The purpose of the sermon is to include all listeners into the gospel. Most sermons are delivered to mixed audiences. In his letters, Paul balanced every Jewish illustration with a Greek equivalent. He knew that an illustration that only a portion of the congregation (however large) can appreciate would exclude, lose, or alienate the rest.

For example, suppose the preacher is a new father and he innocently tries to draw a lesson from his toddler’s antics. Teenagers cannot relate; they tune out the whole sermon. Older parents chuckle at Papa’s inexperience, missing his point. Oldsters wax wistful, and their minds wander non-constructively. The infertile wish they had stayed home. Only a select few get the point.

If you have an illustration that only appeals to one part of your congregation, try to think of parallel illustrations that cover the other parts of your congregation, then use them together.

3. Use irrelevant illustrations

Sometimes, preachers get nervous in the pulpit because they have forgotten their material, lost their chain of thought, their audience, or their confidence, or they feel the Spirit has temporarily forsaken them. So they tell an irrelevant joke whose real purpose is to ask the congregation for approval. This happens to all preachers at one time or another. If it happens to you, don’t panic, but you should pray about it afterwards. The problem may have been poor sermon planning, or perhaps you were forgivably distracted by some unexpected event. It may also be the Holy Spirit demonstrating His powerful, essential, and inspiring presence in your ministry by withholding it temporarily. Do not fail the test and lose heart!

4. Go for the laughs

Humor is good, necessary, and appropriate for sermons. After all, many incidents in scripture are funny, such as the story of the woman at the well, who rather dimwittedly saw Jesus’ living water as a way to get out of work, hilariously missing his point! You should not hesitate to use topical humor.

However, resist the temptation to become a stand-up comic. The purpose of pulpit humor is to relieve the dramatic tension, to hold the congregation’s attention, or to drive a point home. The purpose of irrelevant jokes is to seek approval from the congregation. You are to seek the approval of God. If you find yourself on a roll, and it isn’t announcement time, watch out! It has a quick reward, but from the wrong party.

5. Deliver an academic lecture

A sermon is an exposition of the gospel of Jesus Christ to a general audience. It is Good News, because that is what Jesus commissioned. It should draw people inexorably to His love and forgiveness through a recounting of His life and deeds and inestimable love. Sermons appeal to the heart and soul and draw all, so that anyone can be saved through it.

Lectures appeal to the intellect and thus (but not improperly) exclude some people. Not everyone in the congregation is equipped to follow a seminary-level sermon. Classroom-style lectures are a valid format that you should neither neglect nor confuse with sermons. There is a time and a place for all things.

Preaching and teaching are two separate gifts: Teaching helps people believe what they can understand, while preaching helps people trust what is beyond their understanding.

6. Ramble aimlessly

Your sermon, whether it is prewritten or extemporaneous, should be well organized. Don’t make your sermons into longhorn steers—a point here and a point there, and you know what’s in the middle. To the congregation, a five-minute ramble is subjectively twice as long as a fifteen-minute, well-organized sermon.

7. Preach too long

I’m not going to tell you how long a sermon should be in minutes. Some sermons are too long before they even start. Others are so engrossing and so inspired, you regret when they end. Sometimes, a sermon has to be short, because the service that day is long and involved. You don’t need to put your watch on the pulpit to see if your sermon is too long—just watch the congregation. How many people are looking at their watches? How many are staring out the window? How many are passing notes? How many are fidgeting and restless? If you’ve lost your audience, you might as well cut your losses, close up shop, and try again next week. You won’t recover by talking more.

What Makes a Sermon Good?

Over the past 35 years Duane K. Kelderman has served as pastor of three congregations for 25 years and most recently as Vice President for Administration and Associate Professor of Preaching at Calvin Theological Seminary for 10 years.  He has just become a Partner at Venture International LLC, a consulting firm that helps a wide range of organizations, including congregations and non-profits across the country.



For the past couple of years I’ve been asking adult education classes I’ve been conducting on sermon-listening, What makes a sermon a good sermon? I explain that I’m not looking for “the right answer.” Rather, I want to know how thoughtful listeners honestly evaluate the sermons they hear week in and week out. The answers I’ve been hearing are very helpful. They fall into roughly three clusters.

The first cluster of answers defines a good sermon in terms of communicational excellence: “A good sermon is a sermon I can follow. The main point of the sermon is clear. The sermon is well-organized. The preacher doesn’t speak over my head. The preacher doesn’t repeat the same point over and over. The preacher uses images, stories and ways of speaking that keep me listening and move me.”

Indeed, today’s listeners are constantly exposed to the internet, television, and movies that sizzle communicationally. Some preachers used to say, “My job is just to preach the Word. It’s the people’s job to listen.” Few preachers talk that way today because preachers know they must prepare sermons that are not only biblically based but also carefully designed to win a hearing. Communicational excellence is an absolute requirement of effective preaching today.

A second way people define a good sermon is in terms of its biblical faithfulness: “A good sermon is rooted in the Bible. It teaches me something from a text of the Bible. A good sermon is not the opinion of the preacher, it’s a Word from God that has authority because it’s from the Word of God.”

Preachers and churches run into trouble when they forget that preaching is first and foremost a proclamation of Scripture. Pity the preacher whose congregation is satisfied with just hearing a communicationally excellent speech. Congregations must also clearly expect their pastor’s sermons to set forth the Scriptures. And pastors dare not speak, except to proclaim a Word far greater than their own words.

The third way people define a good sermon is in terms of its transformational power: “A good sermon changes me. It challenges me to a deeper obedience. It stretches me. A good sermon brings mecloser to God. It deepens my faith. It makes us a better church. A good sermon makes me a better, more loving person. A good sermon makes me a better kingdom citizen.”

Indeed, preaching that doesn’t call for and lead to transformation is only a noisy gong and a clanging symbol. A good sermon is not the same as an enjoyable sermon. This transformative purpose of preaching reminds me of one of Fred Craddock’s lines: “There are two kinds of preaching that are difficult to hear: poor preaching and good preaching.” Good sermons call us to the cross and invite us into a new life in Christ.
Spiritual transformation of course is not just the work of preachers and worshipers. It is the work of God.

Preaching doesn’t change people. God changes people through preaching. Preachers and worshipers must approach the sermon filled with awe, humility, and expectancy that the Holy Spirit will do a great work through this sermon. This involves intense prayer and spiritual preparation on the part of preacher and worshiper without which transformational power is sure to elude everyone.

I find these three criteria for evaluating sermons helpful. And the challenge today is to apply not just one or two but all three criteria as we preach or listen to sermons. Preachers can’t get by with saying, “I think I’ll shoot for two out of three of these marks of a good sermon.” Two out of three does not a good sermon make. In the same way, only when worshipers understand that a good sermon involves all three of these marks are they in a position to evaluate whether the sermon they have heard is a good one. This is another way of saying that worshipers cannot simply sit back and dare their preacher to wow them with a great sermon. Worshipers must lean forward and be active participants in the proclamation of God’s Word, urgently seeking out what word God has for them on this particular Sunday.

I have never heard of a church that didn’t rank good preaching as the most desirable qualification of its pastor. Only as preachers and congregations do everything they can to make the preaching event meaningful and life changing will we be able to speak of “good sermons” in their church.



5 Personal Changes to Empower Your Preaching

“Preaching is not so much preparing a sermon and delivering it as it is preparing a preacher and delivering him,” wrote Bishop William Quayle nearly a hundred years ago. When you preach, in many respects, you are the message. If your personal life is not congruent with your words, then a mixed message is delivered. Your integrity will be called into question, and your message will not be received. Here are five keys to embodying the message:

1. Develop a personal vision. Vision comprises an ability to see through God’s eyes what he wants accomplished through your preaching and ministry. Your vision is the wood that keeps the fires of your ministry burning. Vision understands that you cannot do everything as a preacher, but you can do something. What is God asking you to do?

2. Balance your priorities. Priorities are doing the right things right and putting the first things first to produce order, peace, and wholeness in life. As a preacher, one of your highest priorities is preaching each Sunday. If your priorities are not in order, it is easy to let the urgent dominate your life, it is easy to say yes to the lesser tasks of ministry, it is easy to waste your energy on unimportant events, and it is easy to be influenced by controlling people. Make the main thing the main thing. Preaching is one of those main things.

3. Focus your planning. Planning comes by scheduling your priorities, not by prioritizing what’s on your schedule. Preparation for preaching must be calendared, scheduled, and committed to on your daily agenda. Then it must be honored with as much importance as any other plan. Planning allows you to create rather than to react. If you are waiting until the end of the week to prepare your sermon, you are not giving it the needed attention, research, and time before God that it needs.

4. Invest in foundational pursuits. These are the actions that replenish and refresh the soul. Preaching is a demanding and draining task. Someone equated preaching a sermon to the equivalent of laboring an eight-hour day. If you don’t invest in yourself, you will destroy yourself. The foundational investments are, first, rest and exercise for physical stamina. Second, engage in your personal spiritual growth. You should meet with Jesus, not just to prepare a sermon, but for your own spiritual progress. Third, read for lifelong learning. Great preachers never stop learning. Read beyond sermon preparation material. Fourth, reflect on the journey. Reflection helps you to see where you’ve been, where you are, and where you are going.

5. Pray for power. Prayer is the key that unlocks God’s prevailing power in your life. Preachers need prayer. If you are not praying, you may preach for God, but your sermons will not be from God. Prayer reminds you who you are serving, who will bless you, and who will direct your ministry.

“It doesn’t make sense!” said my pastor friend.

We were lingering over lunch and discussing the Bible conference I was conducting in his church. I’d just commented that the church was having a strong influence on the students and staff of the nearby university.
“What doesn’t make sense?” I asked.

“Where you and I are serving,” he replied.

“You’re going to have to explain.”

“Look, I’m really a country preacher with a minimum of academic training, yet I’m ministering to a university crowd. You write commentaries, and you read more books in a month than I do in a year, yet your congregation is primarily blue-collar and nonprofessional. It doesn’t make sense.”

The subject then changed, but I have pondered his observation many times in the intervening years. I’ve concluded it’s a good thing God didn’t put me on his “Pastor Placement Committee” because I would have really messed things up.

I’d never have sent rustic Amos to the affluent court of the king; I’d have given him a quiet country church somewhere. And I’d never have commissioned Saul of Tarsus, that “Hebrew of the Hebrews,” to be a missionary to the Gentiles; I’d have put him in charge of Jewish evangelism in Jerusalem.

Al l of which brings me to the point of this article: If God has called you to preach, then who you are, what you are, and where you are also must be a part of God’s plan. You do not preach in spite of this, but because of this.

Why is it, then, that so many preachers do not enjoy preaching? Why do some busy themselves in minor matters when they should be studying and meditating? Why do others creep out of the pulpit after delivering their sermon, overwhelmed with a sense of failure and guilt?

The Difference a Witness Makes

Without pausing to take a poll, I think I can suggest an answer: They are preaching in spite of themselves instead of preaching because of themselves. They either leave themselves out of their preaching or fight themselves during their preparation and delivery; this leaves them without energy or enthusiasm for the task. Instead of thanking God for what they do have, they complain about what they don’t have; this leaves them in no condition to herald the Word of God.

One Christianity Today/Gallup Poll showed that ministers believe preaching is the number one priority of their ministries, but it’s also the one thing they feel least capable of doing well. What causes this insecure attitude toward preaching?

For one thing, we’ve forgotten what preaching really is. Phillips Brooks said it best: “Preaching is the communicating of divine truth through human personality. The divine truth never changes; the human personality constantly changes—and this is what makes the message new and unique.”

No two preachers can preach the same message because no two preachers are the same. In fact, no one preacher can preach the same message twice if he is living and growing at all. The human personality is a vital part of the preaching ministry.

Recently I made an intensive study of all the Greek verbs used in the New Testament to describe the communicating of the Word of God. The three most important words are: euangelizomai, “to tell the good news”; kerysso, “to proclaim like a herald”; and martyreo, “to bear witness.” All three are important in our pulpit ministry. We’re telling the good news with the authority of a royal herald, but the message is a part of our lives. Unlike the herald, who only shouted what was given to him, we’re sharing what is personal and real to us. The messenger is a part of the message because the messenger is a witness.

God prepares the person who prepares the message. Martin Luther said that prayer, meditation, and temptation made a preacher. Prayer and meditation will give you a sermon, but only temptation—the daily experience of life—can transform that sermon into a message. It’s the difference between the recipe and the meal.

I had an experience at a denominational conference that brought this truth home to me. During the session at which I was to speak, a very capable ladies’ trio sang. It was an uptempo number, the message of which did not quite fit my theme, but, of course, they had no way of knowing exactly what I would preach about. I was glad my message did not immediately follow their number because I didn’t feel the congregation was prepared.

Just before I spoke, a pastor in a wheelchair rolled to the center of the platform and gave a brief testimony about his ministry. Then he sang, to very simple accompaniment, “No One Ever Cared for Me Like Jesus.” The effect was overwhelming. The man was not singing a song; he was ministering a word from God. But he had paid a price to minister. In suffering, he became a part of the message.

The experiences we preachers go through are not accidents; they are appointments. They do not interrupt our studies; they are an essential part of our studies. Our personalities, our physical equipment, and even our handicaps are all part of the kind of ministry God wants us to have. He wants us to be witnesses as well as heralds.

The apostles knew this: “For we cannot help speaking about what we have seen and heard” (Acts 4:20). This was a part of Paul’s commission: “You will be his witness to all men of what you have seen and heard” (Acts 22:15). Instead of minimizing or condemning what we are, we must use what we are to bear witness to Christ. It is this that makes the message our message and not the echo of another’s.

The Myth of “The Great Sermon”

It’s easy to imitate these days. Not only do we have books of sermons, but we have radio and television ministries and CDs by the thousands. One man models himself after Spurgeon, another after A. W. Tozer; and both congregations suffer.

Alexander Whyte of Edinburgh had an assistant who took the second service for the aging pastor. Whyte was a surgical preacher who ruthlessly dealt with man’s sin and then faithfully proclaimed God’s saving grace. But his assistant was a man of different temperament, who tried to move the gospel message out of the operating room into the banqueting hall.

During one period of his ministry, however, the assistant tried Whyte’s approach, without Whyte’s success. The experiment stopped when Whyte said to him, “Preach your own message.” That counsel is needed today.

Every profession has its occupational hazards, and in the ministry it is the passion to preach “great sermons.” Fant and Pinson, in 20 Centuries of Great Preaching, came to the startling conclusion that “great preaching is relevant preaching.” By “relevant,” they mean preaching that meets the needs of the people in their times, preaching that shows the preacher cares and wants to help.

If this is true, then there are thousands of “great sermons” preached each Lord’s Day, preached by those whose names will never be printed in homiletics books but are written in the loving hearts of their people. Listen again to Phillips Brooks:

The notion of a great sermon, either constantly or occasionally haunting the preacher, is fatal. It hampers…the freedom of utterance. Many a true and helpful word which your people need, and which you ought to say to them, will seem unworthy of the dignity of your great discourse… . Never tolerate any idea of the dignity of a sermon which will keep you from saying anything in it which you ought to say, or which your people ought to hear.

Preaching Christ, Not Myself

Let me add another reason for insecure feelings about our preaching. In our desire to be humble servants of God, we have a tendency to suppress our personalities lest we should preach ourselves and not Christ. It is good to heed Paul’s warning in 2 Corinthians 4:5: “For we do not preach ourselves, but Jesus Christ as Lord, and ourselves as your servants for Jesus’ sake.” But we must not misinterpret it and thereby attempt the impossible. Paul’s personality, and even some of his personal experiences, are written into the warp and woof of his letters; yet Jesus Christ is glorified from start to finish.

During the past twenty years, I have been immersed in studying the lives of famous preachers of the past. Most of these ministered during the Victorian Era in Great Britain, a time when the pulpits were filled with superstars. If there’s one thing I learned from these men, it’s this: God has his own ways of training and preparing his servants, but he wants all of them to be themselves. God has put variety into the universe, and he has put variety into the church.

If your personality doesn’t shine through your preaching, you’re only a robot. You could be replaced by a CD player and perhaps nobody would know the difference.

Do not confuse the art and the science of preaching. Homiletics is the science of preaching, and it has basic laws and principles that every preacher ought to study and practice. Once you’ve learned how to obey these principles, then you can adapt them, modify them, and tailor them to your own personality.


In my conference ministry, I often share the platform with gifted speakers whose preaching leaves me saying to myself, What’s the use? I’ll never learn how to preach like that! Then the Lord has to remind me he never called me “to preach like that.” He called me to preach the way I preach!

The science of preaching is one thing; the art of preaching—style, delivery, approach, and all those other almost indefinable ingredients that make up one’s personality—is something else. One preacher uses humor and hits the target; another attempts it and shoots himself.

The essence of what I am saying is this: You must know yourself, accept yourself, be yourself, and develop yourself—your best self—if preaching is to be most effective.

Never imitate another preacher, but learn from him everything you can. Never complain about yourself or your circumstances, but find out why God made things that way and use what he has given you in a positive way. What you think are obstacles may turn out to be opportunities. Stay long enough in one church to discover who you are, what kind of ministry God has given you, and how he plans to train you for ministries yet to come. After all, he is always preparing us for what he already has prepared for us—if we let him.

Accepting What We’re Not

I learned very early in my ministry that I was not an evangelist. Although I’ve seen people come to Christ through my ministry, I’ve always felt I was a failure when it came to evangelism.

One of the few benefits of growing older is a better perspective. Now I’m learning that my teaching and writing ministries have enabled others to lead people to Christ, somy labors have not been in vain. But I’ve had my hours of discouragement and the feeling of failure.

God gives us the spiritual gifts he wants us to have; he put us in the places he wants us to serve; and he gives the blessings he wants us to enjoy.

I am convinced of this, but this conviction is not an excuse for laziness or for barrenness of ministry. Knowing I am God’s man in God’s place of ministry has encouraged me to study harder and do my best work. When the harvests were lean, the assurance that God put me there helped to keep me going. When the battles raged and the storms blew, my secure refuge was “God put me here, and I will stay here until he tells me to go.” How often I’ve remembered V. Raymond Edman’s counsel: “It is always too soon to quit!”
It has been my experience that the young preacher in his first church and the middle-aged preacher (in perhaps his third or fourth church) are the most susceptible to discouragement. This is not difficult to understand.

The young seminarian marches bravely into his first church with high ideals, only to face the steamroller of reality and the furnace of criticism. He waves his banners bravely for a year or so, then takes them down quietly and makes plans to move. The middle-aged minister has seen his ideals attacked many times, but now he realizes that time is short and he might not attain to the top thirty of David’s mighty men.

God help the preacher who abandons his ideals! But, at the same time, God pity the preacher who is so idealistic he fails to be realistic. A realist is an idealist who has gone through the fire and been purified. A skeptic is an idealist who has gone through the fire and been burned. There is a difference.

Self-evaluation is a difficult and dangerous thing. Sometimes we’re so close to our ministry we fail to see it. One of my students once asked me, “Why can’t I see any spiritual growth in my life? Everybody else tells me they can see it!” I reminded him that at Pentecost no man could see the flame over his own head, but he could see what was burning over his brother’s head.

A word from the Scottish preacher George Morrison has buoyed me up in many a storm: “Men who do their best always do more though they be haunted by the sense of failure. Be good and true, be patient; be undaunted. Leave your usefulness for God to estimate. He will see to it that you do not live in vain.”

Be realistic as you assess your work. Avoid comparisons. I read enough religious publications and hear enough conversations to know that such comparisons are the chief indoor sport of preachers, but I try not to take them too seriously. “When they measure themselves by themselves and compare themselves with themselves, they are not wise” (2 Cor. 10:12).

Although we are in conflict against those who preach a false gospel, we are not in competition with any who preach the true gospel. We are only in competition with ourselves. By the grace of God, we ought to be better preachers and pastors today than we were a year ago.

If we are to be better pastors and preachers, we must be better persons; and this means discipline and hard work. The “giants” I’ve lived with these many years were all hard workers. Campbell Morgan was in his study at six o’clock in the morning. His successor, John Henry Jowett, was also up early and into the books. “Enter your study at an appointed hour,” Jowett said in his lectures to the Yale divinity students in 1911–1912, “and let that hour be as early as the earliest of your businessmen goes to his warehouse or his office.” Spurgeon worked hard and had to take winter holidays to regain his strength.

Obviously, we gain nothing by imperiling our health, but we lose much by pampering ourselves, and that is the greater danger.

The Gift Is Sufficient

If God has called you, then he has given you what you need to do the job. You may not have all that others have, or all you wish you had, but you have what God wants you to have. Accept it, be faithful to use it, and in due time God will give you more.

Give yourself time to discover and develop your gifts. Accept nothing as a handicap. Turn it over to God and let him make a useful tool out of it. After all, that’s what he did with Paul’s thorn in the flesh.

Preaching it not what we do; it’s what we are. When God wants to make a preacher, he has to make the person, because the work we do cannot be isolated from the life we live. God prepares the person for the work and the work for the person, and, if we permit him, he brings them together in his providence.
God knows us better than we know ourselves. He’d never put us into a ministry where he could not build us and use us.



Rightly Dividing the Preaching Load

When I first entered the pastorate, I considered preparing and preaching Sunday’s sermon the essence of ministry. Everything else was secondary. The notion of sharing my pulpit was unthinkable, tantamount to a denial of my calling.

But it wasn’t long until I discovered that there was much more to being a good preacher than just preaching. From the beginning, people looked to me for far more than a weekly sermon. They wanted from me counsel, administration, vision, recruitment, and a host of other skills that had little or nothing to do with my pulpit prowess.

And to my surprise, all that other stuff really did matter. When it was handled well, our ministry flourished. When handled poorly, we struggled. It was then I first began to think about doing the unthinkable: sharing my pulpit with another preacher. Four years later I decided to go for it.

Here was my thinking: By turning over some of the time spent preparing and preaching sermons, I would be able to give better direction to our overall ministry. That would result in a healthier church and spiritual environment, and in the long run, my sermons would be more effective, even if less frequent.
I was right.

Now, seven years later, I’m more convinced than ever. I doubt I could ever return to the days of being a one-man show. Sharing the pulpit has been too beneficial. It’s proven to be one of the best things that ever happened to our church and to me.

Here’s why—and what it took to make it work.

What It Did For the Church

One of the most significant things it did for our church was to make it more stable—by making it less dependent on me.

Let’s face it: attendance and giving at most churches rises and falls with the presence of the senior pastor. Any prolonged illness or move to another church usually results in a dramatic drop-off. Sharing the pulpit (which in our case means having a second pastor preach between 20 and 30 percent of the morning messages) has helped mitigate the problem by giving our people the chance to buy into two preachers—and most have.

As a result, when I now leave for a conference, mission trip, or vacation, we hardly miss a beat. There is never an appreciable drop in attendance or giving. Things keep right on going.

That’s not to say that my long-term absence or move to another church wouldn’t have an effect. Of course it would. As the initiating leader of our ministry and staff, I’m a vital cog in the wheel. But it wouldn’t hobble our ministry nearly as much as if I were the only “first-string varsity preacher” our people knew.

Should I be removed from the scene, our people wouldn’t be faced with a sudden parade of strangers in the pulpit (or an ill-equipped associate, learning on the job). They’d simply get an extra dose of “the other preacher,” someone they’ve already grown to love and respect.

The church has also benefited in other ways. They’ve received a more balanced presentation of Scripture than I could ever give on my own. While Mike (the other preaching pastor) and I share the same core theological perspective, we often approach life and Scripture from different angles. I’m more practical and oriented to the bottom line. He’s more of an intellectual and a scholar. Thus each of us ends up seeing things and reaching people that the other misses.

How the Senior Pastor Benefits

However, the church isn’t the only one that has benefited. I have too, perhaps even more so. To begin with, it’s given me a chance to regularly recharge my creative batteries.

We each have a reservoir of creativity. For some of us it runs deeper than for others. But for each of us there’s a bottom. Unless we’re able to periodically replenish it, sooner or later it runs dry. When that happens, the joy goes out of preaching, for us as well as for our listeners.

I once served in a ministry where I was responsible to teach five or six different Bible studies every week. For a while it was exhilarating. But after three or four years I began to fade. It’s not that I ran out of passages or topics to teach. I ran out of creative and thoughtful ways to present them. The result was a marked increase in truisms, clichés—and a little plagiarism!—and boredom all around.

Now I use my breaks from the pulpit to rekindle my creativity, to catch up on non-preparatory reading, to reflect, and to dream new dreams. Breaks recharge my creative juices in a way that another week of sermon preparation cannot.

I also use my nonpreaching weeks to regroup emotionally. Preaching is hard work, and it takes its emotional toll. It’s no small matter to stand up and presume to speak for God. No wonder we’re known to take Sunday afternoon naps and Mondays off. Yet for me, the actual preaching and preparing of a sermon isn’t the hard part. I love it. The hard part is always knowing I’ve got another one due in a couple of days. That keeps me on edge and always pushing.

During my first four years at the church, I preached every Sunday except for my vacations. That meant that, no matter where I went or what I did, next week’s sermon was always percolating in the back of my mind. I’d wake up in the middle of the night to scratch out an outline. I’d take note pads on vacation. At conferences and seminars, I’d disappear for a few hours to hammer out that final point or closing illustration.
The result was a slow but steady drain on my emotional reserves. As much as I love study and preaching, it was too much of a good thing. Too often, by the time my vacation rolled around, preaching had become a chore instead of a privilege; I was reading the Bible for sermon material, not personal growth. Furthermore, most of my ministry was on automatic pilot.

That hardly ever happens anymore. I find that my regular breaks from the pulpit get me off the sermon prep treadmill before I’ve reached a point of emotional exhaustion. Though I often end up working just as hard and even harder during my nonpreaching weeks, it’s the change in routine that makes the difference. Preaching can hardly become monotonous when it’s periodically taken away. In fact, I always miss it, and I invariably return with heightened enthusiasm for proclaiming God’s Word.

Sharing the pulpit has also helped me follow through better on my responsibilities as the church’s leader. Like most pastors, I have a love/hate relationship with administration: I love what it accomplishes. I hate doing it. I didn’t enter the ministry so I could juggle budgets, supervise a staff, crank out policy statements, or return phone calls. But that’s part of the package, and if I want to do a good job, I have to do those things well and in a timely manner.

Still, they aren’t a lot of fun. If I can find half an excuse, I’ll put them off until next week. And preparing Sunday’s sermon has always been a great excuse. That’s where my weeks out of the pulpit come in. When I’m not scheduled to preach, I no longer have an excuse to let things go. Those important-but-not-urgent administrative matters that have been pushed to the side have a chance to rise to the top of my to-do list. And miracle of miracles, they usually get done.

I’ve often been told that one of the secrets to our congregation’s health and growth has been my excellent administration. But little do people know that what they’re so impressed with would never get done if I had my way—or if I had a sermon to prepare every week.

What It Takes to Make It Work

As valuable as sharing the pulpit can be, it can also be a disaster if done poorly or naively. We’ve all heard horror stories of an idealistic copastorate gone bad or a trusted associate who turned into an Absalom at the gate. That’s probably why so many of my mentors recommended against it, and why so few pastors try it.
But I’ve found it neither difficult nor dangerous as long as I pay careful attention to four key factors.

Mutual Respect and Trust

The first thing I look for in a person to share the pulpit with is someone I can respect and trust. The second thing I look for is someone who respects and trusts me.

The power and prestige of the pulpit is too great to give to someone I’m not sure about. Once they have that platform, it’s hard to take it back.

Before turning over the pulpit to Mike, I had known and watched him for four years. Like most of our staff, he was hired from within so his loyalty and integrity had been tested by time and through actual disagreements. I knew I was putting a Jonathan, not an Absalom, in the pulpit.

Bringing in an outsider is a lot trickier. No amount of interviewing and candidating can guarantee that two people will work well together once they’re actually on the job. Only time will tell. That’s why I’d wait at least one year before starting to share the pulpit with a newly hired staff member. I’d want to confirm that the person I thought I’d hired was the person I actually got.

Make no mistake, sharing the pulpit can be tough on a shaky relationship. That’s because people tend to choose sides—even when there isn’t a contest. Both Mike and I have found that when some people compliment us, they suggest subtly a criticism of the other person: “Mike, your sermons are meaty,” or “Larry, your sermons are practical.” It’s not that they are trying to be malicious or drive a wedge between us; it’s just their way of saying, “I like you best.”

That’s no big deal as long as we understand what’s happening and share a genuine respect and love for each other. But if either of us lacks that respect and if we begin seeing ourselves as competitors instead of coworkers, those kind of comments would widen the rift, serving as encouragement and confirmation of the ugly things we were already thinking.

Of such stuff coups and church splits are made. And that’s why I’ll always wait until I’m certain of the relationship before sharing the pulpit with anybody.

Good Preaching

The second thing I look for is someone who’ll do a good job in the pulpit. I realize that something as subjective as “good preaching” is hard to define. But for our purposes, let’s define a good preacher as someone the congregation thinks is worth listening to.

I know of one church where the senior pastor tried to share his pulpit with a warm-hearted and greatly loved associate. Unfortunately, he was also a pedestrian communicator. Attendance dived.

The best candidates for pulpit time aren’t always the next in line on the staff hierarchy. They might not even be on the staff. I know of one church where a part-time youth pastor was the one tapped to share the pulpit.

I know of another where a lay preacher was clearly the best person for the job. (Obviously, in a solo pastorate it would have to be a lay person, perhaps a gifted Sunday school teacher or someone serving in a parachurch ministry.)

The key is to find someone the members feel good about and who can help them grow. If you do that, people won’t care where that person fits into the staff hierarchy.

In a smaller church, it’s possible to get by with some on-the-job training. When I first brought Mike aboard, he had never preached a sermon in his life. But I knew from his success as a Bible teacher at a Christian school and various home Bible studies that he had the gift. All he lacked was experience.
Proper Billing
Once I’ve found the right person, I still have to make sure that he gets proper billing. Otherwise, he’ll always be seen as my substitute, someone who’s giving them less than the best.

I’ve found one of the most effective ways to present someone as the other preacher rather than my stand-in is to be highly visible whenever he’s scheduled to preach. To do that, I’ll often make the weekly announcements. That lets everyone know that I’m in town and healthy. It also sends a clear message that he’s not just filling in because I’m unavailable.

That proved to be particularly valuable when I first started sharing the pulpit. In fact, when I went out of town, I often came back early just to show my face. Though it’s something I no longer need to do, it paid high dividends during those early days.

It’s also important not to give away all the Sundays nobody wants. To assign someone to preach during my vacations and holiday weekends is hardly sharing the pulpit. It’s dumping the dogs!

Finally, I’m careful about how I talk about our roles. I always introduce myself as “one of the pastors.” I never call Mike “my associate.” He’s the “other pastor” or “one of the other pastors.”

None of these techniques are as vital as mutual respect and good preaching skills. Still, they’ve gone a long way toward establishing the credibility of the other person in the pulpit.

Meeting Congregational Expectations

Every congregation has expectations (mostly unwritten), tampered with at great peril. To share the pulpit successfully, it’s important to know what these expectations are and to meet them or find a way to change them.

For instance, our people expect me to be in the pulpit on Christmas and Easter. I can give away any other Sunday without hearing a complaint. But let me fail to preach on either of those days and I’ll have a small uprising on my hands.

How much of the pulpit can be shared will also be dictated by congregational expectations. As Lyle Schaller has noted, churches that place a greater emphasis on the sermon and the personality of the preacher, rather than on the Eucharist and the office of the minister, will have a harder time adjusting to an equal interchange of preachers.

In our case, we’re sermon-centered. So when I first started sharing the pulpit, I was pushing it when I was out of the pulpit 15 percent of the time.

Now, I’m out as much as 30 percent, but that’s probably as high as it will ever be able to go here. The pastor of one church never missed a Sunday during his long tenure. Even during his vacations he shuttled back and forth on weekends to be in the pulpit. As you can imagine, that built in the congregation some incredible expectations. When a friend of mine became this pastor’s successor, the best he could do was to turn over some Sunday nights and his vacation weekends. Anything more would have been interpreted as shirking his duties. The key in any situation is to know what will and won’t work there and to adjust accordingly.

Preaching, I’ve discovered, is only one part of being a pastor. It may be the most important part, but it is still only a part. When I learned to share that part with a trusted and skillful colleague, it not only made me a better preacher but also a better pastor. And it made our church a better church.
